“8 Heads in a Duffel Bag” sounds, I know, like a miniseries inspired by “ Bring Me the Head of Alfredo Garcia .” But the movie's roots are in screwball comedy, and occasionally it does approach the zaniness it yearns for. It stars Joe Pesci as a gangster whose mission is to deliver the heads of eight gangsters to a man in San Diego who will accept them, not unreasonably, as evidence that their owners are dead.

Pesci's duffel bag is switched at an airport with an identical bag owned by Charlie ( Andy Comeau ), a medical student headed for a Mexican vacation with his fiancee. He has enough problems. His beloved, Laurie ( Kristy Swanson ), is no longer sure she wants to marry him. Under the influence of her alcoholic mother ( Dyan Cannon ) and deeply tanned father ( George Hamilton ), she has changed. “Look at you!” Charlie cries. “Six months at home and you've mutated from a fun-loving free spirit into. . . into. . . Nancy Reagan!” Spinelli, the Pesci character, has 24 hours to find those heads. Using clues in Charlie's bag, he visits the kid's fraternity house and tortures two of his frat brothers ( David Spade and Todd Louiso ) to find out Charlie's vacation plans. I've seen a lot of torture methods in the movies, but never one as ingenious as this: He makes them put on their stethoscopes, and then bangs the little metal discs together. They talk.

Meanwhile, in Mexico, Charlie has discovered the heads in his bag. So has the resort's pet dog, who sniffs out the secret, and would have gotten more laughs if they'd cast a truly funny dog, like a Chihuahua. Spinelli and the fraternity brothers fly to Mexico for the climax, which involves at one point as many as 14 heads, I believe, along with much debate about whether it's murder if you thaw out a cryogenically-frozen person.

Joe Pesci is the best thing in the movie; he's funny every moment he's on the screen. None of the other characters are fully realized, and the two most promising--Hamilton and Cannon--aren't onscreen enough. Andy Comeau, as Charlie, doesn't generate the madness the role requires. He seems merely frenzied when he needs to seem crazed. For screwball comedy to work, there has to be a frightening intensity in the characters. The plots are always threatening to spin out of control, and their single-minded urgency is needed to keep the story grounded. Everyone here, except Pesci, is just a little too comfortable.

Pesci has a lot of scenes that strike just the right note, as when he gets into a fight with a flight attendant over whether he can put his oversize bag into the overhead compartment. Consider his dilemma: He's desperate, because the heads need to be in San Diego. He's trapped, because if he protests too much they'll throw him off the plane. Anger and ferocity lurk just beneath the surface, but he can't explode or he'll get in trouble with the airline. Pesci finds a great actor's solution to the scene: He's not fighting with the attendant, he's fighting with himself. ( Jim Carrey did the same sort of thing in “Liar, Liar.”) He has other good scenes, including one in which George Hamilton's mother gets on his nerves, and he sends her on a quick tour of the Mexican mountains.

But the others in the cast aren't at his level, and scenes that should be funnier (as when a blind laundress pops a head in the dryer) lack focus and a payoff. We also get an unnecessary Mexican youth gang, which surrounds Charlie and laughs maniacally while calling him a gringo, simply because every single time a gringo gets lost in Mexico it is written in the clouds that he must be surrounded and laughed at maniacally. (Did this cliche start with Alfonso Bedoya in “Treasure of the Sierra Madre,” or is it even older?) “8 Heads in a Duffel Bag,” written and directed by Tom Schulman , takes a lot of chances, and if they'd all worked it might have been a great comedy--its combination of Mafia logic and grotesque humor might have propelled it toward the success of a triumph like “ Bound .” But it doesn't scale those heights. It stops at the foothills, and only Pesci continues, climbing on alone.

Given that the sight of Joe Pesci starring as a mobster has become all too familiar over the years, it comes as no surprise to learn he is at it again. This time out, though, the GoodFella is playing for laughs.

Tommy (Pesci) is a workaday wiseguy, the kind who does what he's told. So when he has to detach and deliver eight heads to his boss as proof of a hit, he simply gets on with the job. He just didn't reckon on those old reliables of wacky farce - the officious prick and the identical bag. Said prick is an airline steward who makes him stow his headular luggage; innocent abroad medical student Charlie (Comeau) has similar luggage. So Charlie - on his way to meet girlfriend Kristy Swanson's parents for tea (an equally tanned Dyan Cannon and George Hamilton) - ends up with nothing to wear for tea and an octupular set of craniums. Pesci meanwhile ends up with a bit of bother and Charlie's roommates to torture.

Writer-director Schulman's script is workmanlike in the gag department, for the most part relying on the cast to sell it by virtue of their familiarity - casting Pesci sells you the fact that he's a wiseguy, casting Cannon and Hamilton lets you know these are shallow Beverly Hills-type denizens. Among the overly familiar, the relatively fresh Comeau and Swanson come across as little more than anodyne generics.

Pesci verges on self-parody but at least knows where the joke lies and gives it that old Mafia school try. Only Saturday Night Live veteran David Spade provides some saving grace, delivering his lines with the disdain they mostly deserve and finding laughs wherever possible. Otherwise, this is merely an unfortunate waste of a decent idea.

There’s a germ of a very funny idea in “8 Heads in a Duffel Bag” that extends well beyond its offbeat title. But pic’s amusing premise is undone by lackluster direction, a script unwilling to go the limit of its bizarre central idea and some botched casting. The film has a couple of wacky sequences that work, but theatrical prospects are no better than OK, its only commercial future hinging on developing a cult following forgiving of the movie’s shortcomings.

The titular “heads” are an octet of East Coast goons ordered to be hit by a suspicious L.A. mob boss. He wants literal proof of their demise, so the “boys” devise a way of lopping off their noggins, draining them of blood and squeezing them into a carry-on bag. Dale Carnegie dropout Tommy Spinelli ( Joe Pesci ) gets the unenviable task of playing courier.

Tommy creates a diversion and gets his unusual cargo on board. But wouldn’t you know it, his baggage is put in the hold when his overhead area is needed to accommodate an organ transplant. Arriving in San Diego, he picks up his bag only to discover it’s a look-alike. Rifling through the duffel, he discovers a script and an address for the guy who presumably has his valuable package.

The picture serves up the classic farce situation of switched identical items with a macabre nod to “Weekend at Bernie’s.” The hapless holder of the sought-after luggage is Charlie Pritchett (Andy Comeau), a med student who’s visiting his girlfriend, Laurie Bennett (Kristy Swanson), en route to a Mexican vacation with her family. As he’s drawn into the whirlwind of the snooty clan, Charlie is oblivious to the fact that he’s snatched the wrong bag. It’s dipsomaniac Mom (Dyan Cannon) who stumbles onto the gruesome contents and, of course, comes to the wrong conclusion — Charlie’s a serial killer.

Writer and first-time director Tom Schulman has complicated and slowed what should have been a breathless romp. While the horror of the situation is sinking in for the boy and girl, Tommy plods back to Maryland to shake down Charlie’s roommates and pick up his trail. Too much of pic keeps Charlie and Tommy separated by thousands of miles when Tommy should be within striking distance to maintain story’s tension.

Pesci has honed his slightly irritating, hair-trigger violent screen persona to a fine edge and gives it comic potency by downplaying its extremes. Pic also has effective turns from Swanson as the girlfriend and George Hamilton as her father, definitely not a fan of the boy. They’re shrewd enough to play it straight and let the comedy flow from the situation.

The performers who wind up in trouble play it broad and shrill. Cannon is a too-familiar screen drunk, and David Spade is tiresome in yet another smart-ass part. But least up to the task is newcomer Comeau, who’s a bundle of unfocused energy in desperate need of an infusion of charm.

A great achievement is the inspired eight heads by makeup artists Greg Cannom and Keith Vanderlaan. The frozen expressions animate much of the humor and display considerably greater wit than is otherwise in evidence.

Schulman displays little evidence of directorial talent in this visually passable, badly paced tyro effort. His script is several drafts short of being camera-ready and in desperate need of a real comic collaborator.

8 Heads in a Duffel Bag

  • A mob bagman finds that his luggage, containing the proof of his gang's latest hit, has been switched.
  • This is a very black comedy. A mob courier is hired to transport the heads of eight murder victims to a mob boss. However, the duffel bag gets mixed up with the bag of a college student who is off on a vacation in Mexico with his girlfriend and her parents.   • Tommy, a wiseguy is sent by his boss to get the 8 heads of 8 men he took a contract on. At the airport there was a little mix-up and Tommy got the bag of Charlie, a student who is accompanying his girlfriend, Laurie, who is on vacation with her parents in Mexico. Tommy goes to Charlie's school in Maryland and grabs two of his friends and roughs them up. Charlie upon discovering that he has the wrong bag, tries to keep it from Laurie and her parents. Charlie then calls his friends and learns that Tommy is there, who wants his heads back so he agrees to meet him in the States but before they leave, two of the heads that Charlie had, ended up in Laurie's father's bag and when they are discovered he is arrested. Charlie must find a way to get help him and appease Tommy, who is now being pursued by the men who killed the 8 men, who are being threatened by Tommy's boss for failure to produce the heads. — [email protected]
