When most of us think of business plans, we think of the starting-a-business kind: about 40 pages of detailed descriptions of every corner of a business — past, present and future — often with a funding request. But that’s just one type of business plan. This critical business tool comes in a wide variety of styles, with different formats and content needs, designed to address various goals and stages of business development. To find the right plan for your business goal -- startup, expansion, new product, self-assessment — you first need to understand the potential benefits and applications of each type.

Here, I’d like to share a clear breakdown of common types of business plans and their unique traits and benefits. While not every expert defines each plan the same way, the general approaches tend to hold true across the board. If you’re asked to provide a certain type of business plan, it’s always best to clarify the precise requirements and expectations of your audience.

To understand the range of business-plan models, it’s helpful to start with some business-plan terms:

Internal Versus External

A business plan can be internal or external. The trait refers to the plan’s audience: An internal plan is just for people inside your business, and typically a specific subset of people inside your business, such as the marketing or HR department. Internal plans require less information on company background and may call for a narrower financial view. They’re sometimes more casual in tone than external plans.

An external plan is for people outside your business, too; a business plan that includes a funding request is likely going to be external. An external plan includes full background information on the entire business and full financials and may contain greater detail overall.

Lean Versus Standard

You can also categorize business plans by scope — how deep they go into the subject matter. A lean business plan provides the highlights (maybe 10 pages total), while a standard business plan provides the whole picture (maybe 40 pages total). The trait is often linked to the audience: Most external plans fall into the standard realm, while internal plans can be lean or standard, depending on a company’s needs.

Lean plans can help you track your progress. They forego background and detailed descriptions, instead focusing on deadlines, budgeting, cash flow, strategy and tactics for implementing strategy and achieving goals. Standard plans provide a comprehensive view of a company and can help you score funding, flesh out strategy details and prepare for the unknown.

Types Of Business Plans

Business plans vary in format and content depending on their purposes. In my experience, some of the more common types of plans include:

Startup Plan

• Audience: External

• Depth: Standard

• Purpose: Development of a blueprint for building a successful business, secure funding

The startup plan’s purpose is to lay out the steps and details of getting a new venture up and running and provide a framework for the successful future of your business; often, its purpose is also to secure funding from outside sources. Startup plans include detailed, comprehensive information related to topics like business background, product or service, market and industry analyses, management bios and responsibilities, full financial details and analysis.

Feasibility Plan

• Audience: Generally internal

• Depth: Generally lean

• Purpose: Explore the viability of offering a new product or service

Sometimes called a “feasibility study,” the feasibility plan is less a business plan than a decision-making plan. You would create a feasibility plan if you’re thinking about growing, offering a new product or tapping into a new market; it helps you find out the likelihood of success so you know whether to move forward. A feasibility plan leaves out high-level concerns like strategy, focusing instead on assessment approach; the plan includes content specific to the proposed growth, including target demographics, market analyses and capital needs, along with objective standards for assessing feasibility.

Feasibility studies are typically internal, but not always. If a feasibility study is part of a funding request for the new product or service, you’ll have to include more of the standard elements, like company background and full financial data, in addition to the product-/service-specific topics.

Growth Plan

• Audience: Internal or external

• Depth: Lean or standard

• Purpose: Create a framework for proposed growth/expansion

The growth plan is like a startup plan for a new segment of your business. Whether internal or external, lean or standard, this tool goes into comprehensive detail on the specific growth at hand, including descriptions of the new venture, financial projections, capital needs, budget analyses and milestones. An external growth plan will need the usual descriptions of business, background, product, market and management along with a broader financial view.

One-Page Plan

• Depth: Lean

• Purpose: Give a brief overview of your company and prospects

If the lean plan provides the highlights from the standard plan, then the one-page plan provides the highlights from the lean plan. Also called a “business pitch,” the one-page plan is a snapshot of your business. It’s what you hand to potential vendors, partners and investors who aren’t ready to read the book version of your company, product, strategy and outlook. Content includes brief, powerful descriptions of your company, product/service, market, timeline and sales projections.

Customizing Your Approach

The business plans I’ve listed here can cover most small-business situations; however, the variations are endless, especially with new business-plan viewing and presentation modes like PowerPoint and mobile download. Picking the right business plan for your needs comes down to knowing what you want to achieve for your business and how you want to achieve it. If you choose the right type of plan and put the time into refining it, your business plan can take you well along the path to meeting your goal.

Startup plans serve two purposes: internally, they provide a step-by-step guide that you and your team can use to start a business and generate results on day one. Externally, they prove the validity of your business concept to banks and investors, whose capital you’ll likely need to make your entrepreneurial dreams a reality.

Elements of a startup business plan should include the following steps:

Executive summary : Write a brief synopsis of your company’s concept, potential audience, product or services, and the amount of funding required.

Company overview: Go into detail about your company’s location and its business goals. Be sure to include your company’s mission statement , which explains the “why” behind your business idea.

Products or services: Explain exactly what your business will offer to its customers. Include detailed descriptions and pricing.

Situation analysis: Use market research to explain the competitive landscape, key demographics and the current status of your industry.

Marketing plan: Discuss the strategies you’ll use to build awareness for your business and attract new customers or clients.

Management bios: Introduce the people who will lead your company. Include bios that detail their industry-specific background.

Financial projections: Be transparent about startup costs, cash flow projections and profit expectations.

Don’t be afraid to go into too much detail—a startup business plan can often run multiple pages long. Investors will expect and appreciate your thoroughness. However, if you have a hot new product idea and need to move fast, you can consider a lean business plan. It’s a popular type of business plan in the tech industry that focuses on creating a minimum viable product first, then scaling the business from there.

02. Feasibility business plan

Let’s say you started a boat rental company five years ago. You’ve steadily grown your business. Now, you want to explore expanding your inventory by renting out jet skis, kayaks and other water sports equipment. Will it be profitable? A feasibility business plan will let you know.

Often called a decision-making plan, a feasibility business plan will help you understand the viability of offering a new product or launching into a new market. These business plans are typically internal and focus on answering two questions: Does the market exist, and will you make a profit from it? You might use a feasibility plan externally, too, if you need funding to support your new product or service.

Because you don’t need to include high-level, strategic information about your company, your feasibility business plan will be much shorter and more focused than a startup business plan. Feasibility plans typically include:

A description of the new product or service you wish to launch

A market analysis using third-party data

The target market , or your ideal customer profile

Any additional technology or personnel needs required

Required capital or funding sources

Predicted return on investment

Standards to objectively measure feasibility

A conclusion that includes recommendations on whether or not to move forward

03. One-page business plan

Imagine you’re a software developer looking to launch a tech startup around an app that you created from scratch. You’ve already written a detailed business plan, but you’re not sure if your strategy is 100% right. How can you get feedback from potential partners, customers or friends without making them slog through all 32 pages of the complete plan?

That’s where a one-page business plan comes in handy. It compresses your full business plan into a brief summary. Think of it as a cross between a business plan and an elevator pitch—an ideal format if you’re still fine-tuning your business plan. It’s also a great way to test whether investors will embrace your company, its mission or its goals.

Ideally, a one-page business plan should give someone a snapshot of your company in just a few minutes. But while brevity is important, your plan should still hit all the high points from your startup business plan. To accomplish this, structure a one-page plan similar to an outline. Consider including:

A short situation analysis that shows the need for your product or service

Your unique value proposition

Your mission statement and vision statement

Your target market

Your management team

The funding you’ll need

Financial projections

Expected results

Because a one-page plan is primarily used to gather feedback, make sure the format you choose is easy to update. That way, you can keep it fresh for new audiences.

04. What-if business plan

Pretend that you’re an accountant who started their own financial consulting business. You’re rapidly signing clients and growing your business when, 18 months into your new venture, you’re given the opportunity to buy another established firm in a nearby town. Is it a risk worth taking?

The what-if business plan will help you find an answer. It’s perfect for entrepreneurs who are looking to take big risks, such as acquiring or merging with another company, testing a new pricing model or adding an influx of new staff.

A what-if plan is additionally a great way to test out a worst-case scenario. For example, if you’re in the restaurant business, you can create a plan that explores the potential business repercussions of a public health emergency (like the COVID-19 pandemic), and then develop strategies to mitigate its effects.

You can share your what-if plan internally to prepare your leadership team and staff. You can also share it externally with bankers and partners so that they know your business is built to withstand any hard times. Include in your plan:

The impact it will have on your business

05. Growth business plan

By creating a growth business plan, you’ll have a blueprint that will take you from your current state to your future state.

Sometimes called an expansion plan, a growth business plan is something like a crystal ball. It will help you see one to two years into the future. Creating a growth plan lets you see how far—and how fast—you can scale your business. It lets you know what you’ll need to get there, whether it’s funding, materials, people or property.

The audience for your growth plan will depend on your expected sources of capital. If you’re funding your expansion from within, then the audience is internal. If you need to attract the attention of outside investors, then the audience is external.

Much like a startup plan, your growth business plan should be rather comprehensive, especially if the people reviewing it aren’t familiar with your company. Include items specific to your potential new venture, including:

A thorough analysis of the growth opportunity you’re seeking

The target audience for your new venture

The current competitive landscape

Resources you’ll need to achieve growth

Specific action steps your company will take

Another helpful thing to include in a growth business plan is a SWOT analysis . SWOT stands for strengths, weaknesses, opportunities and threats. A SWOT analysis will help you evaluate your performance, and that of your competitors. Including this type of in-depth review will show your investors that you’re making an objective, data-driven decision to expand your business, helping to build confidence and trust.

06. Operations business plan

You’ve always had a knack for accessories and have chosen to start your own online jewelry store. Even better, you already have your eCommerce business plan written. Now, it’s time to create a plan for how your company will implement its business model on a day-to-day basis.

An operations business plan will help you do just that. This internal-focused document will explain how your leadership team and your employees will propel your company forward. It should include specific responsibilities for each department, such as human resources, finance and marketing.

When you sit down to write an operations plan, you should use your company’s overall goals as your guide. Then, consider how each area of your business will contribute to those goals. Be sure to include:

A high-level overview of your business and its goals

A clear layout of key employees, departments and reporting lines

Processes you’ll use (i.e., how you’ll source products and fulfill orders)

Facilities and equipment you’ll need to conduct business effectively

07. Strategic business plan

Say you open a coffee shop, but you know that one store is just the start. Eventually, you want to open multiple locations throughout your region. A strategic business plan will serve as your guide, helping define your company’s direction and decision-making over the next three to five years.

You should use a strategic business plan to align all of your internal stakeholders and employees around your company’s mission, vision and future goals. Your strategic plan should be high-level enough to create a clear vision of future success, yet also detailed enough to ensure you reach your eventual destination.

Be sure to include:

An executive summary

A company overview

Your mission and vision statements

Market research

A SWOT analysis

Specific, measurable goals you wish to achieve

Strategies to meet those goals

Financial projections based on those goals

Timelines for goal attainment

Although this is the last part of the business plan that you’ll write, it’s the first section (and maybe the only section) that stakeholders will read. The executive summary of a business plan sets the stage for the rest of the document. It includes your company’s mission or vision statement, value proposition, and long-term goals.

3. Company Description

This brief part of your business plan will detail your business name, years in operation, key offerings, and positioning statement. You might even add core values or a short history of the company. The company description’s role in a business plan is to introduce your business to the reader in a compelling and concise way.

4. The Business Opportunity

The business opportunity should convince investors that your organization meets the needs of the market in a way that no other company can. This section explains the specific problem your business solves within the marketplace and how it solves them. It will include your value proposition as well as some high-level information about your target market.

5. Competitive Analysis

Just about every industry has more than one player in the market. Even if your business owns the majority of the market share in your industry or your business concept is the first of its kind, you still have competition. In the competitive analysis section, you’ll take an objective look at the industry landscape to determine where your business fits. A SWOT analysis is an organized way to format this section.

6. Target Market

Who are the core customers of your business and why? The target market portion of your business plan outlines this in detail. The target market should explain the demographics, psychographics, behavioristics, and geographics of the ideal customer.

7. Marketing Plan

Marketing is expansive, and it’ll be tempting to cover every type of marketing possible, but a brief overview of how you’ll market your unique value proposition to your target audience, followed by a tactical plan will suffice.

Think broadly and narrow down from there: Will you focus on a slow-and-steady play where you make an upfront investment in organic customer acquisition? Or will you generate lots of quick customers using a pay-to-play advertising strategy? This kind of information should guide the marketing plan section of your business plan.

8. Financial Summary

Money doesn’t grow on trees and even the most digital, sustainable businesses have expenses. Outlining a financial summary of where your business is currently and where you’d like it to be in the future will substantiate this section. Consider including any monetary information that will give potential investors a glimpse into the financial health of your business. Assets, liabilities, expenses, debt, investments, revenue, and more are all useful adds here.

So, you’ve outlined some great goals, the business opportunity is valid, and the industry is ready for what you have to offer. Who’s responsible for turning all this high-level talk into results? The "team" section of your business plan answers that question by providing an overview of the roles responsible for each goal. Don’t worry if you don’t have every team member on board yet, knowing what roles to hire for is helpful as you seek funding from investors.

10. Funding Requirements

Remember that one of the goals of a business plan is to secure funding from investors, so you’ll need to include funding requirements you’d like them to fulfill. The amount your business needs, for what reasons, and for how long will meet the requirement for this section.

Internal business plans help leaders communicate company goals, strategy, and performance. This helps the business align and work toward objectives more effectively.

Besides the typical elements in a startup business plan, an internal business plan may also include:

  • Department-specific budgets
  • Target demographic analysis
  • Market size and share of voice analysis
  • Action plans
  • Sustainability plans

Most external-facing business plans focus on raising capital and support for a business. But an internal business plan helps keep the business mission consistent in the face of change.

4. Strategic Business Plan

Strategic business plans focus on long-term objectives for your business. They usually cover the first three to five years of operations. This is different from the typical startup business plan which focuses on the first one to three years. The audience for this plan is also primarily internal stakeholders.

These types of business plans may include:

  • Relevant data and analysis

  • Vision and mission statements

It's important to remember that, while many businesses create a strategic plan before launching, some business owners just jump in. So, this business plan can add value by outlining how your business plans to reach specific goals. This type of planning can also help a business anticipate future challenges.

Investors use business plans to acquire existing businesses, too — not just new businesses.

A business acquisition plan may include costs, schedules, or management requirements. This data will come from an acquisition strategy.

A business plan for an existing company will explain:

  • What will stay the same under new ownership
  • Why things will change or stay the same
  • Acquisition planning documentation
  • Timelines for acquisition

Additionally, the business plan should speak to the current state of the business and why it's up for sale.

For example, if someone is purchasing a failing business, the business plan should explain why the business is being purchased. It should also include:

  • What the new owner will do to turn the business around
  • Historic business metrics
  • Sales projections after the acquisition
  • Justification for those projections

6. Business Repositioning Plan

When a business wants to avoid acquisition, reposition its brand, or try something new, CEOs or owners will develop a business repositioning plan.

This plan will:

  • Acknowledge the current state of the company.
  • State a vision for the future of the company.
  • Explain why the business needs to reposition itself.
  • Outline a process for how the company will adjust.

Companies planning for a business reposition often do so — proactively or retroactively — due to a shift in market trends and customer needs.

For example, shoe brand AllBirds plans to refocus its brand on core customers and shift its go-to-market strategy. These decisions are a reaction to lackluster sales following product changes and other missteps.

7. Expansion or Growth Business Plan

When your business is ready to expand, a growth business plan creates a useful structure for reaching specific targets.

For example, a successful business expanding into another location can use a growth business plan. This is because it may also mean the business needs to focus on a new target market or generate more capital.

This type of plan usually covers the next year or two of growth. It often references current sales, revenue, and successes. It may also include:

  • SWOT analysis
  • Growth opportunity studies
  • Financial goals and plans
  • Marketing plans
  • Capability planning

These types of business plans will vary by business, but they can help businesses quickly rally around new priorities to drive growth.

A good business plan guides you through each stage of starting and managing your business. You’ll use your business plan as a roadmap for how to structure, run, and grow your new business. It’s a way to think through the key elements of your business.

Business plans can help you get funding or bring on new business partners. Investors want to feel confident they’ll see a return on their investment. Your business plan is the tool you’ll use to convince people that working with you — or investing in your company — is a smart choice.

Pick a business plan format that works for you

There’s no right or wrong way to write a business plan. What’s important is that your plan meets your needs.

Most business plans fall into one of two common categories: traditional or lean startup.

Traditional business plans are more common, use a standard structure, and encourage you to go into detail in each section. They tend to require more work upfront and can be dozens of pages long.

Lean startup business plans are less common but still use a standard structure. They focus on summarizing only the most important points of the key elements of your plan. They can take as little as one hour to make and are typically only one page.

You might prefer a traditional business plan format if you’re very detail-oriented, want a comprehensive plan, or plan to request financing from traditional sources.

When you write your business plan, you don’t have to stick to the exact business plan outline. Instead, use the sections that make the most sense for your business and your needs. Traditional business plans use some combination of these nine sections.

Executive summary

Briefly tell your reader what your company is and why it will be successful. Include your mission statement, your product or service, and basic information about your company’s leadership team, employees, and location. You should also include financial information and high-level growth plans if you plan to ask for financing.

Company description

Use your company description to provide detailed information about your company. Go into detail about the problems your business solves. Be specific, and list out the consumers, organization, or businesses your company plans to serve.

Explain the competitive advantages that will make your business a success. Are there experts on your team? Have you found the perfect location for your store? Your company description is the place to boast about your strengths.

Market analysis

You'll need a good understanding of your industry outlook and target market. Competitive research will show you what other businesses are doing and what their strengths are. In your market research, look for trends and themes. What do successful competitors do? Why does it work? Can you do it better? Now's the time to answer these questions.

Organization and management

Tell your reader how your company will be structured and who will run it.

Describe the  legal structure  of your business. State whether you have or intend to incorporate your business as a C or an S corporation, form a general or limited partnership, or if you're a sole proprietor or limited liability company (LLC).

Use an organizational chart to lay out who's in charge of what in your company. Show how each person's unique experience will contribute to the success of your venture. Consider including resumes and CVs of key members of your team.

Service or product line

Describe what you sell or what service you offer. Explain how it benefits your customers and what the product lifecycle looks like. Share your plans for intellectual property, like copyright or patent filings. If you're doing  research and development  for your service or product, explain it in detail.

Marketing and sales

There's no single way to approach a marketing strategy. Your strategy should evolve and change to fit your unique needs.

Your goal in this section is to describe how you'll attract and retain customers. You'll also describe how a sale will actually happen. You'll refer to this section later when you make financial projections, so make sure to thoroughly describe your complete marketing and sales strategies.

Funding request

If you're asking for funding, this is where you'll outline your funding requirements. Your goal is to clearly explain how much funding you’ll need over the next five years and what you'll use it for.

Specify whether you want debt or equity, the terms you'd like applied, and the length of time your request will cover. Give a detailed description of how you'll use your funds. Specify if you need funds to buy equipment or materials, pay salaries, or cover specific bills until revenue increases. Always include a description of your future strategic financial plans, like paying off debt or selling your business.

Financial projections

Supplement your funding request with financial projections. Your goal is to convince the reader that your business is stable and will be a financial success.

If your business is already established, include income statements, balance sheets, and cash flow statements for the last three to five years. If you have other collateral you could put against a loan, make sure to list it now.

Provide a prospective financial outlook for the next five years. Include forecasted income statements, balance sheets, cash flow statements, and capital expenditure budgets. For the first year, be even more specific and use quarterly — or even monthly — projections. Make sure to clearly explain your projections, and match them to your funding requests.

This is a great place to use graphs and charts to tell the financial story of your business.  

Use your appendix to provide supporting documents or other materials were specially requested. Common items to include are credit histories, resumes, product pictures, letters of reference, licenses, permits, patents, legal documents, and other contracts.

Lean startup format

You might prefer a lean startup format if you want to explain or start your business quickly, your business is relatively simple, or you plan to regularly change and refine your business plan.

Lean startup formats are charts that use only a handful of elements to describe your company’s value proposition, infrastructure, customers, and finances. They’re useful for visualizing tradeoffs and fundamental facts about your company.

There are different ways to develop a lean startup template. You can search the web to find free templates to build your business plan. We discuss nine components of a model business plan here:

Key partnerships

Note the other businesses or services you’ll work with to run your business. Think about suppliers, manufacturers, subcontractors, and similar strategic partners.

Key activities

List the ways your business will gain a competitive advantage. Highlight things like selling direct to consumers, or using technology to tap into the sharing economy.

Key resources

List any resource you’ll leverage to create value for your customer. Your most important assets could include staff, capital, or intellectual property. Don’t forget to leverage business resources that might be available to  women ,  veterans ,  Native Americans , and  HUBZone businesses .

Value proposition

Make a clear and compelling statement about the unique value your company brings to the market.

Customer relationships

Describe how customers will interact with your business. Is it automated or personal? In person or online? Think through the customer experience from start to finish.

Customer segments

Be specific when you name your target market. Your business won’t be for everybody, so it’s important to have a clear sense of whom your business will serve.

List the most important ways you’ll talk to your customers. Most businesses use a mix of channels and optimize them over time.

Cost structure

Will your company focus on reducing cost or maximizing value? Define your strategy, then list the most significant costs you’ll face pursuing it.

Revenue streams

Explain how your company will actually make money. Some examples are direct sales, memberships fees, and selling advertising space. If your company has multiple revenue streams, list them all.

  • Marketing strategy: This section can describe how the company plans to attract and keep customers, including any anticipated advertising and marketing campaigns. It should also describe the distribution channel or channels it will use to get its products or services to consumers.
  • Financial plans and projections: Established businesses can include financial statements, balance sheets, and other relevant financial information. 2 Types of Business Plans

Business plans can take many forms, but they are sometimes divided into two basic categories: traditional and lean startup. According to the U.S. Small Business Administration (SBA) , the traditional business plan is the more common of the two.

  • Traditional business plans : These plans tend to be much longer than lean startup plans and contain considerably more detail. As a result they require more work on the part of the business, but they can also be more persuasive (and reassuring) to potential investors.
  • Lean startup business plans : These use an abbreviated structure that highlights key elements. These business plans are short—as short as one page—and provide only the most basic detail. If a company wants to use this kind of plan, it should be prepared to provide more detail if an investor or a lender requests it.

Why Do Business Plans Fail?

A business plan is not a surefire recipe for success. The plan may have been unrealistic in its assumptions and projections to begin with. Markets and the overall economy might change in ways that couldn't have been foreseen. A competitor might introduce a revolutionary new product or service. All of this calls for building some flexibility into your plan, so you can pivot to a new course if needed.

How frequently a business plan needs to be revised will depend on the nature of the business. A well-established business might want to review its plan once a year and make changes if necessary. A new or fast-growing business in a fiercely competitive market might want to revise it more often, such as quarterly.

What Does a Lean Startup Business Plan Include?

The lean startup business plan is an option when a company prefers to give a quick explanation of its business. For example, a brand-new company may feel that it doesn't have a lot of information to provide yet.

Sections can include: a value proposition ; the company's major activities and advantages; resources such as staff, intellectual property, and capital; a list of partnerships; customer segments; and revenue sources.

A business plan can be useful to companies of all kinds. But as a company grows and the world around it changes, so too should its business plan. So don't think of your business plan as carved in granite but as a living document designed to evolve with your business.

Lastly, be sure to outline the steps or milestones that you’ll need to hit to successfully launch your business. If you’ve already hit some initial milestones, like taking pre-orders or early funding, be sure to include it here to further prove the validity of your business. 

Market analysis

A market analysis is a qualitative and quantitative assessment of the current market you’re entering or competing in. It helps you understand the overall state and potential of the industry, who your ideal customers are, the positioning of your competition, and how you intend to position your own business. This helps you better explore the long-term trends of the market, what challenges to expect, and how you will need to initially introduce and even price your products or services.

You’ll typically stick with bullet points and single sentences making it much easier to elaborate or expand sections into a longer-form business plan. In their book Write Your Business Plan , the staff of Entrepreneur Media offer an in-depth understanding of what's essential to any business plan, what's appropriate for your venture, and what it takes to ensure success. In this edited excerpt, the authors describe four different types of plans you could write and what you'd use each one for.

Business plans can be divided roughly into four distinct types. There are very short plans, or miniplans, presentation plans or decks, working plans, and what-if plans. They each require very different amounts of labor and not always with proportionately different results. That is to say, a more elaborate plan isn't guaranteed to be superior to an abbreviated one. Success depends on various factors and whether the right plan is used in the right setting. For example, a new hire may not want to read the same, elaborate version of your plan that might be important to a potential investor.

The Miniplan

The miniplan is preferred by many recipients because they can read it or download it quickly to read later on their iPhone or tablet. You include most of the same ingredients that you would in a longer plan, but you cut to the highlights while telling the same story. For a small-business venture, it's typically all that you need. For a more complex business, you may need the longer version.

The Presentation Plan

The advent of PowerPoint presentations changed the way many, if not most, plans are presented. And while the plan is shorter than its predecessors, it's not necessarily easier to present. Many people lose sleep over an upcoming presentation, especially one that can play a vital role in the future of their business. But presenting your plan as a deck can be very powerful. Readers of a plan can't always capture your passion for the business nor can they ask questions when you finish. But in 20 minutes, you can cover all the key points and tell your story from concept and mission statement through financial forecasts.

Remember to keep your graphics uncluttered and to make comments to accentuate your ideas rather than simply reading what's in front of your audience.

While a presentation plan is concise, don't be fooled: It takes plenty of planning. The pertinent questions who, what, where, why, when and how all need to be answered.

The Working Plan

A working plan is a tool to be used to operate your business. It has to be long on detail but may be short on presentation. As with a miniplan, you can probably can afford a somewhat higher degree of candor and informality when preparing a working plan. In a plan you intend to present to a bank loan committee, you might describe a rival as "competing primarily on a price basis." In a working plan, your comment about the same competitor might be "When is Jones ever going to stop this insane price-cutting?"

A plan intended strictly for internal use may also omit some elements that you need not explain to yourself. Likewise, you probably don't need to include an appendix with resumes of key executives. Nor would a working plan especially benefit from product photos.

Internal policy considerations may guide the decision about whether to include or exclude certain information in a working plan. Many entrepreneurs are sensitive about employees knowing the precise salary the owner takes home from the business. To the extent such information can be left out of a working plan without compromising its utility, you can feel free to protect your privacy.

This document is like an old pair of khakis you wear to the office on Saturdays or that one ancient delivery truck that never seems to break down. It's there to be used, not admired.

The What-If Plan

When you face unusual circumstances, you need a variant on the working plan. For example, you might want to prepare a contingency plan when you're seeking bank financing. A contingency plan is a plan based on the worst-case scenario that you can imagine your business surviving—loss of market share, heavy price competition, defection of a key member of your management team. A contingency plan can soothe the fears of a banker or investor by demonstrating that you have indeed considered more than a rosy scenario.

Your business may be considering an acquisition, in which case a pro forma business plan (some call this a what-if plan) can help you understand what the acquisition is worth and how it might affect your core business. What if you raise prices, invest in staff training and reduce duplicative efforts? Such what-if planning doesn't have to be as formal as a presentation plan. Perhaps you want to mull over the chances of a major expansion. A what-if plan can help you spot the increased needs for space, equipment, personnel and other variables so you can make good decisions.

What sets these kinds of plans apart from the working and presentation plans is that they aren't necessarily describing how you'll run the business. They're essentially more like an addendum to your actual business plan. If you decide to acquire that competitor or grow dramatically, you'll want to incorporate some of the thinking already invested in these special purpose plans into your primary business plan.

17.3 Types of Plans

  • Identify different types of plans and control systems employed by organizations.

From an activity perspective, organizations are relatively complex systems, as they are involved in numerous activities. Many of these activities require management’s attention from both a planning and controlling perspective. Managers therefore create different types of plans to guide operations and to monitor and control organizational activities. In this section, we introduce several commonly used plans. The major categories are hierarchical, frequency-of-use (repetitiveness), time-frame, organizational scope, and contingency. Table 17.1 provides a closer look at many types of plans that fall in each of these categories.

Hierarchical Plans

Organizations can be viewed as a three-layer cake, with its three levels of organizational needs. Each of the three levels—institutional, administrative, and technical core—is associated with a particular type of plan. As revealed in Table 17.1 , the three types of hierarchical plans are strategic, administrative, and operating (technical core). The three hierarchical plans are interdependent, as they support the fulfillment of the three organizational needs. In the organization’s hierarchy, the technical core plans day-to-day operations.

Organizational Plans

Strategic Plans

Strategic management is that part of the management process concerned with the overall integration of an organization’s internal divisions while simultaneously integrating the organization with its external environment. Strategic management formulates and implements tactics that try to match an organization as closely as possible to its task environment for the purpose of meeting its objectives.

Strategic plans address the organization’s institutional-level needs. Strategic plans outline a long-term vision for the organization. They specify the organization’s reason for being, its strategic objectives, and its operational strategies—the action statements that specify how the organization’s strategic goals are to be achieved.

Part of strategic planning involves creating the organization’s mission, a statement that specifies an organization’s reason for being and answers the question “What business(es) should we undertake?” The mission and the strategic plan are major guiding documents for activities that the organization pursues. Strategic plans have several defining characteristics: They are long-term and position an organization within its task environment; they are pervasive and cover many organizational activities; they integrate, guide, and control activities for the immediate and the long term; and they establish boundaries for managerial decision-making.

Operating plans provide direction and action statements for activities in the organization’s technical core. Administrative plans work to integrate institutional-level plans with the operating plans and tie together all of the plans created for the organization’s technical core.

Frequency-of-Use Plans

Another category of plans is frequency-of-use plans. Some plans are used repeatedly; others are used for a single purpose. Standing plans , such as rules, policies, and procedures, are designed to cover issues that managers face repeatedly. For example, managers may be concerned about tardiness, a problem that may occur often in the entire work force. These managers might decide to develop a standing policy to be implemented automatically each time an employee is late for work. The procedure invoked under such a standing plan is called a standard operating procedure (SOP).

Single-use plans are developed for unique situations or problems and are usually replaced after one use. Managers generally use three types of single-use plans: programs, projects, and budgets. See Table 17.1 for a brief description of standing and single-use plans.

Time-Frame Plans

The organization’s need to address the future is captured by its time-frame plans. This need to address the future through planning is reflected in short-, medium-, and long-range plans. Given the uniqueness of industries and the different time orientations of societies—study Hofstede’s differentiation of cultures around the world in terms of their orientation toward the future—the times captured by short, medium, and long range vary tremendously across organizations of the world. Konosuke Matsushita’s 250-year plan, which he developed for the company that bears his name, is not exactly typical of the long-range plans of U.S. companies!

Short-, medium-, and long-range plans differ in more ways than the time they cover. Typically, the further a plan projects into the future, the more uncertainty planners encounter. As a consequence, long-range plans are usually less specific than shorter-range plans. Also, long-range plans are usually less formal, less detailed, and more flexible than short-range plans in order to accommodate such uncertainty. Long-range plans also tend to be more directional in nature.

Organizational Scope Plans

Plans vary in scope. Some plans focus on an entire organization. For example, the president of the University of Minnesota advanced a plan to make the university one of the top five educational institutions in the United States. This strategic plan focuses on the entire institution. Other plans are narrower in scope and concentrate on a subset of organizational activities or operating units, such as the food services unit of the university. For further insight into organizational scope plans, see Table 17.1 .

Contingency Plans

Organizations often engage in contingency planning (also referred to as scenario or “what if” planning). You will recall that the planning process is based on certain premises about what is likely to happen in an organization’s environment. Contingency plans are created to deal with what might happen if these assumptions turn out to be wrong. Contingency planning is thus the development of alternative courses of action to be implemented if events disrupt a planned course of action. A contingency plan allows management to act immediately if an unplanned occurrence, such as a strike, boycott, natural disaster, or major economic shift, renders existing plans inoperable or inappropriate. For example, airlines develop contingency plans to deal with terrorism and air tragedies. Most contingency plans are never implemented, but when needed, they are of crucial importance.

When it comes to business needs, no two businesses are the same. There might be some similarities, but if you look deeper, you’ll also find that there are just as many if not more differences. Similar to businesses, there are several different types of business plans. On the surface, they might look the same. But, if you go beyond the headings and look deeper, you’ll find that their functionalities, thrusts, and the way they speak to the reader are markedly different. This happens because in many instances, there are plans … within a plan. What this means is that certain planning components are built into a business plan based solely on where a business stands, where they want to be, and, in some cases, the types of resources they’ll need to get them there. To help you gain a better understanding of this dynamic, we’ve come up with a few helpful insights.

Operational Planning

An operational business plan focuses on near-term goals, in most cases those that will be pursued within a year. It outlines the activities your business will undertake and places a heavy emphasis on budgeting and human resources that will be needed in order to achieve the stated goals. In most cases, department heads are involved in the development of this section as many of the decisions that are being made with regards to goals and objectives require their approval. An operations business plan must answer four questions:

  • Where is your business now?
  • Where do you want to be, (typically within the next year)?
  • How can your business get there?
  • What tools can be used to measure your progress?

Strategic Planning

A strategic business plan is more of a long-term document, and it focuses on how each of the departments can successfully work together. Unlike an operational business plan, the strategic business plan is a much broader document that requires senior level approvals before it can be implemented. In a strategic business plan, three questions must be answered:

  • How can you achieve your goals? Remember, in your operational plan, you’ve defined where you want to be, now your strategic planning segment spells out how you’ll get there.
  • What resources will you need? The resource decisions you make are directly correlated to how you plan to get there.
  • What is your plan of execution? You’ve got the tools in place to measure your progress. During this portion of the plan, discuss the tools you’ll need as your plan becomes actionable.

Tactical Planning

Your tactical business planning stage is where you begin to break goals and objectives into smaller, more digestible pieces and really begin doing the hard work. Tactical plans are far more focused than any other segment. The two most important components of a tactical plan are:

  • The timeline: Every business must adhere to a timeline of some sort. In the tactical planning segment, timelines are defined and set with controls also being put in place to make sure they’re followed. Examples include such things as securing 10 new clients within the first six months, hiring four new sales managers during first quarter, and things of that nature that can easily be measured.
  • Resource allocations: During the strategic planning segment, you touched on the resources you projected you’ll need. During the tactical planning segment, those resources will be secured, allocated, and at some point, the success of your entire operation will be measured based on how they were used.

Contingency Planning

The hope in business and life is that you always succeed. During those times when you don’t it helps to have what’s known as a contingency plan. Contingency planning is a portion of your document that focuses different scenarios, how they might affect your business, and more importantly, how you plan to address them. In some businesses, a contingency plan can be written to address positive outcomes, but the vast majority focus primarily on potentially negative situations. When undergoing contingency planning, remember to focus on these five key things:

  • Resource prioritization: Understand how your contingency planning will impact the resources you’re allocating for the business.
  • Risk evaluation: Honestly assess all of the risks your business faces and the true impacts failure or success can have on your stated goals and objectives.
  • Transparency: Every member who plays a role in creating this portion of your document must come forward with full transparency. Their willingness to do so will help your organization develop a plan that is representative of your business, what it could potentially be faced with, and how to best manage any challenges that might be incurred.
  • Distribution: Once the contingency plan is completed, it must be distributed to and signed off by every key member of your organization. This ensures everyone is operating on the same page, with the same understanding of what’s at stake.

A business plan is a complex document with many layers, functionalities, and components. It’s a living document that just like your business, should evolve over time. If you find yourself constantly revisiting your business plan to adjust, review strategies, and resources, consider it a good thing so don’t dismiss these all-important tasks.

It might be an operational planning piece that addresses growth or a strategic planning element that focuses on resources and how they’re to be allocated. Another time, the tactical planning might need to be re-visited to document the results of an action you or a key member of your staff took at some point. Contingency planning will always come into play as planning in this way is essential to the success of your business.

6. Logistics and operations plan

Everything that needs to happen to turn your raw materials into products and get them into the hands of your customers.

7. Financial plan

It’s important to include a look at your financial projections, including both revenue and expense projections. The office of the future: A whole new (floor) plan

In this episode of the McKinsey Talks Talent podcast, McKinsey talent leaders Bryan Hancock and Bill Schaninger speak with senior expert Phil Kirschner about the office space of the future : what workers want, what employers need, and how workplaces will need to change accordingly. An edited version of their conversation follows.

The new balancing act

Lucia Rahilly: We’ve seen a lot of media coverage on the return to the office, including some CEOs coming out forcefully, essentially mandating return. At the same time, other leaders seem to be walking back previous recommendations about whether and how often they expect folks to come in. Phil, any sense of whether employees are actually responding to the call to return to the office?

Phil Kirschner: Generally speaking, they’re not. It’s important to go back to the pre-COVID-19 times and understand that we weren’t in the office 100 percent of the time. Almost anyone I ever talked to, any client I ever served, wanted one or two days’ more flexibility than they officially had.

Now we have a choice to be there. And because it wasn’t that great to be in the office before, we find ourselves at this impasse where employers feel they have to order folks in. But that’s new all around, to go back to something that they didn’t really like prior to COVID-19.

Lucia Rahilly: Bryan, you’re talking to business leaders every day. What do your clients think is at stake as they grapple with the challenge of bringing people back to the office?

Bryan Hancock: They’re seeing two things at stake: one, they’re trying to figure out “How do I get the people I need to execute on the mission?” And two, as they’re coming up with the strategy, they’re trying to figure out “OK, am I going to lose somebody if I have too stringent a policy?” Or on the flip side “Can I attract somebody if I open up my availability for talent anywhere in the country?”

We’re recognizing that some work can absolutely be done anywhere. Individual contributor work and going through your emails doesn’t require you to be in the office. But there is some work—in particular, coaching, mentoring, some of the creative interactions that happen together—that does require people to be together somewhat regularly. That balance does require some degree of flexibility but also some degree of in-person interaction.

Lucia Rahilly: I want to go back to this question of attracting talent. But before we do, Bill, we talked on this podcast recently about what at least appears to be a rise in worker power , given the tight labor market right now. Do you actually think this recent spate of mandates will jolt folks back into the office?

Bill Schaninger: Probably not. I’m surprised we’ve had this run of mandates. People have gotten a taste now of not all work needing to be done in a cube. You don’t have to drive 90 minutes to get on a Zoom. I wish the resources we put into working capital, cost cutting, and new sales approaches would be reallocated to support the work that needs to be done together.

If there are enough meaningful kick-off meetings for projects, you might need two weeks together to say, “Let’s define it. Let’s scope it. Let’s lay it out.” Then, once you have the workstreams running with good governance, why not let the work drive the decision of whether to be together?

Some work needs to be done together, but not a spurious mandate—not a “We’re back in charge now” orientation. I think that’s a fool’s errand and will continue to destroy your value proposition.

What workers want—and don’t

Lucia Rahilly: How do you think the design and the configuration of the office dovetail with the design of an organization’s tasks, its roles, and its culture?

Bill Schaninger: There’s a cool science behind it. But also, this is a lot about power. We should let Phil tell us where we’re at because we’ve had this weird interruption for two years in what we were doing with office space.

Phil Kirschner: You’ve reminded me of my very first pilot of any workplace mobility program, which means when we come to the office, we share things—all of us. At the end of that very first pilot, one of the senior managers who had been in an office forever and was used to seeing the same set of people working outside his office forever realized, and said on camera, something you’d think we’d paid him to say.

He said, “I feel like I have lost my office through this transition, but I’ve gained a floor. I have all this diversity and access not just to meet different people but to use different typologies of spaces and technologies and signals and feeling and design throughout my day to best serve my needs and the needs of my team.”

That’s been happening in the decade leading up to COVID-19—a real emphasis on the fact that space can signal what it’s good for. And if you untether people from the desk, and most important, train managers to rethink what it means to know that someone is or isn’t being productive, they can truly lean into a wider variety of spaces.

Especially now in the post-COVID-19 world, we’re seeing an explosion of supply—available work spaces of even more shapes, sizes, feeling, and locations than any one employer could ever provide. Giving employees access to that total ecosystem of spaces can provide empirically a higher perception of performance or workplace satisfaction than one location, one office could ever give them.

Lucia Rahilly: Back to Bryan’s point about attracting talent, all of us would prefer to go into a nicer office versus a shoddier office. We all like good coffee. We all like high-quality snacks. But that doesn’t necessarily compensate, for example, for suddenly needing to resume a commute, especially with the rising price of gas. How does this new office you’re invoking have a role in helping to attract workers back to in-person work?

Bryan Hancock: There’s some great research by Steelcase, the office furniture manufacturer. They did some great research on individual workers to determine what kind of spaces were going to be most attractive or most needed, and therefore, what the future office would look like.

The researchers saw that there would be a rise in the need for individual spaces, not open-floor access but individual places where there’s quiet to get work done. They’re seeing a number of workers, in particular younger workers, saying they need a place to go to do that individual work, or at least a subset would like to have that option available some of the time.

There’s also a rise in the need for real team space—not just the occasional conference room but actually the time to get together as a team, to have the right space together, to have the right access to the tools they need to collaborate, and the right access for snacks and other pieces. Do you have a convenient team space with the right setup? Or is it an old conference room that’s been converted? The needs might be a little bit different, but are we thinking about the right team space?

It really is thinking through the individual need, the team need, and the need for compelling broader space, and are we meeting all of those needs? And I think if they are, then it makes it an even more attractive workplace for the workers. Phil, I’d love your thoughts.

Phil Kirschner: I’m really glad you brought up the point about younger workers, because there is definitely a statistical correlation between the quality of the environment you have at home and your likelihood to want to overcome the friction of going to the office. The younger workers are more likely to have three roommates and two cats, sitting at the dining room table, versus all of us who are sitting within an enclosed space with a door, which we’re fortunate to have, either at an office or at our home.

Bill Schaninger: The office was the bully pulpit, you know, with leadership striding down the main hallway. Think about movies and TV shows where the centrality of the ecosystem was the office in terms of the power dynamics. It’s not surprising to me that the people who’ve been in charge are still anchored on that construct, because it’s what they’ve known and how they’ve been trained. I think when you saw libraries become less central because everything is accessible digitally, you saw a massive movement out of the physical space of libraries.

We’ve had a generation now entering the workforce who is used to accessing everything, all the time, anywhere, except for project work, as a solo endeavor. A huge portion of what we’re doing at work is not a solo endeavor. It requires working with others.

There is a pretty significant collide here in terms of the nature of the work changing and their experience on both ends: the folks who are in charge and the folks coming into the workforce. They’re not experienced with the sort of fluidity that Phil’s describing. It’s a massive mismatch.

Bryan Hancock: An interesting thing that I’ve seen about people entering the workforce was a survey done of college graduates and very, very few wanted to work remotely five days a week. There was an interest in having flexibility of when and where they work, but they wanted to come in sometimes because they wanted the connectivity to where they’re working, and they specifically wanted connectivity and mentorship with the generations above them.

In some cases, the need is not to get the young kids in; it’s making sure the people who can mentor, who are just happy to be remote in their vacation house in Aspen or in the Hamptons, to come in. Because that mentorship is something that is important to the new joiners and also important for the overall development and health of the organization.

Phil Kirschner: I find myself telling executives a lot these days, “Congratulations. You are the new amenity.” It used to be the gym, the cafeteria, being able to bring puppies to work, whatever it is, but the executives are the new amenity.

I spoke to the head of real estate for a large bank that’s just done a major headquarters relocation during COVID—beautiful building. She said, “Yeah, people have been really excited to come in.” And I said, “What is it that is bringing people in?” And knowing this is a European bank, they’ve got a beer garden in the building, like, everything you could ever conceive of is an amenity. She said, “The other people,” which is a really hard thing to admit for the head of facilities. But it’s true.

The perks (and perils!) of proximity

Lucia Rahilly: How do you make the transition from colocation to collaboration? A lot of young people might say, “Well, I can collaborate virtually just as well as I can sitting in a silent, open-plan office.”

Phil Kirschner: I used to work at WeWork. I got a common question from executives who visited our headquarters building, not a traditional member building but a building full of WeWork employees and leadership. They’d step off the elevator, be within eyeshot of the elevator, coats still in hand, and ask, “Why does it feel this way? What energy am I feeling?”

I would say this is a carefully curated combination of design, technology, people, community managers, baristas, whomever it is. This is a hospitality context brought to an office. And you’re feeling something wherein it is incredibly open, and it’s very dense from the perspective of how it’s built.

But the people that you see all around are quite comfortable being quite close to each other as all of us are in the hot, new restaurant, sitting shoulder to shoulder with other people who are not related to us at all, but it’s OK because it’s a vibe. It’s an experience.

And in most offices where they may be beautifully designed but are not activated for that kind of connection and ongoing experience, it’s scary. We feel exposed. Somebody sneezes, and everybody pops their head up, and goes, “What was that?” And that was before COVID-19, so now it’s even worse.

Lucia Rahilly: I think it’s interesting that you raise the point of sitting so close together.

Phil Kirschner: Proximity is a difficult word these days, but it’s very important for deliberate experience.

Lucia Rahilly: Given how closely configured people have been in open-office plans recently, is it really such a negative if fewer folks are in the office on any given day?

Phil Kirschner: At most, in financial services, trading environments, the highest numbers you would ever see would be maybe 85 percent of an expected population. The explosion of transactional, flexible service spaces all around us—both in coworking facilities that were designed to be workplaces but also at every coffee shop, hotel lobby, gym, bar, bank branch, you name it—is where work can and will be done by someone who’s carrying a laptop and likes a latte and is willing to get their head down in the crowd.

Bryan Hancock: What struck me, Phil, about what you said earlier was the hospitality context, the software on top of the hardware. I think that is a powerful concept. I was wondering if you could expand on that a little bit for people who are listening or, like, “Oh, that’s interesting. I want to have more of a hospitality vibe to my office. I want to improve the software.” Where would you recommend they start?

Phil Kirschner: The short version is experiences of labor of opex, operational expense, not capex, which is, like, building the thing. That’s a very simple example in shifting from a “We own this” mentality to “We all share this environment.” A very simple example is office supplies. Who buys the markers for that whiteboard over there that used to be my whiteboard but is now our whiteboard?

And you just layer on from there to, ultimately, the thing that workers most appreciate about coworking environments is the presence of a community manager, who is there not only to connect people—find employees of same or different companies with like interests or needs—but to resolve issues of the environment. To try an event, you do Taco Tuesday, nobody shows up for that, so next week it’s Cupcake Tuesday, or it’s cold out and we can bring a sense of surprise and delight, and just say, “We, the community team, have gone and bought hot chocolate for everybody because it’s freezing today.”

When that’s happening on a regular basis, both physically and then spilling into the virtual environment for inclusion of remote colleagues, it’s really magnetic. We love being in places like that. And that I think is going to lead to an explosion of this sort of activation-related staff. And technology helps, certainly, like having booking systems and employee-experience applications. But we like to feel taken care of.

Bryan Hancock: It feels a lot different when at 4:30 p.m., you’re walking into the kitchen and there’s a fresh, hot pizza there for people who have been working all day, versus the leftovers from the noon lunch that have been sitting out and you’re, like, “Hmm, do I risk it or not? What is it?”

Purpose versus buzz

Bill Schaninger: I think we’re out of the habit of the workplace being central. And we’ve had two recruiting seasons of the place not being central. So it’s, like, what’s the reboot? Is it bringing those two classes back? Is it re-onboarding them? Is it to onboard them with the classes you’re hiring right now? Is it to demand that the midlevel execs actually show the hell up, to provide some mentorship and some coaching?

It feels to me, and I’m curious, Bryan, to your thoughts, and yours, Phil, that we need an intervention in a way of, if you want to have any chance at all of rebooting the culture, where the community means something, you actually need to act like the community means something.

Phil Kirschner: And that intervention is purpose. When asked, “Why aren’t my people coming back? Why are we struggling to do this hot-desking program? How do we design the office for the future?;” my most common question to clients now is, “For what purpose?” We have to go back to basic principles. It’s something your employees will not sniff out as just jargon or that you’re placating them.

If you ask any company, “If all of your offices were all to evaporate, which ones would you build back and why?,” retailers or even bank branches know exactly why a location is where it is. And they scrutinize, with incredible intensity and frequency, how well that decision is going; foot traffic sales, customer engagement.

But we’ve never applied that to the places we ask our workers to go to, which, again, does not have to be our office, so to speak. I don’t think necessarily that innovation is a default reason for saying, “Oh, we have to come in.” Even just saying, “We think the role of this office is for accelerating sales,” or for someone who might have gone to work for a life sciences firm because they have a medical background or feel passionate about care, to tell them, “This place exists because we are accelerating clinical speed,” that speaks to them.

Some other company might just say, “We’re doing it to increase productivity, collaborate more, help our clients.” That’s not specific enough. If you have an organizational purpose that aligns around being good to the planet, being good to the community, increasing diversity efforts, that’s OK. How does your office or the places where your employees go speak to that mission?

Bryan Hancock: So, Phil, I have a question for you on how important it is to have a buzzworthy office. Or is it what’s happening there that is more important than the buzzworthy environment itself?

Phil Kirschner: It’s the latter, and does it align to what I want to be doing or contributing to? And that, in and of itself, can be a huge magnet without being Instagram worthy per se.

How to reconfigure your office space

Lucia Rahilly: Phil, I want to talk a little bit about some concrete examples of what the office of the future might look like. What is an example of the way that the physical workspace can have a role in accelerating learning that’s different from virtual learning that you might engage in?

Phil Kirschner: One is shifting training rooms from the windowless basement, awful experience that they had in the past, and to really inspiring and pervasive nooks and alcoves in the environment that almost are magnetic.

Two is moving from thinking of your building as a vertical silo for just us into asking, “What is the role of the campus and the community around us in bringing new ideas and new people into our building or encouraging our people to meet and interact with new ideas?” So opening the door a little bit.

Third, shifting from reservation-only spaces to real, open, activated, so-called centers of gravity, natural places where the energy in the building will pool, and accelerates the likelihood that you’re going to meet or interact with other people.

And finally, making it feel a little bit more like home so it’s not just like every day is the same, but that no two days in that place are the same and everything that’s happening over and above the built design is kind of forcing you to meet new people, see new things with a level of autonomy that you’d expect at home and not traditionally from the office.

Lucia Rahilly: Office experiences can lead to that social and emotional connection you mentioned, but they can also be expensive. Realistically, how can you sell this idea—economically?

Phil Kirschner: The usual average is something like $10,000 to $15,000 per seat per year, the average carrying cost of having an office. And while you’ve still got that office now, the idea of spending more on experience, like, “We’re going to engage with such-and-such a business school, or we’re going to take everybody away and do this big event,” is terrifying because you’ve still got this other expense. And if the real-estate portfolio load gets reduced, I think executives will very quickly fill the gap, using some of those savings to deliver a better experience overall.

There has to be an executive level head of what it feels like to work here, where they may not have direct accountability over training and real-estate budget, but they can break the tie and say, “We should actually get rid of that office that nobody really likes, take all of that money we’ve saved, and solve the learning issue we know we’ve struggled with for years, or retention, or anything else, and connect across the lines.”

Bill Schaninger: I am wondering if we have lost the era of the prestige address because the youngsters don’t care. What do you think?

Bryan Hancock: I think it’s the new prestige address. So if I think about our Atlanta office, it was at 133 Peachtree Street, right in downtown, an iconic office building, beautiful view of the surrounding area. That was the old iconic. We’ve moved to 725 Ponce, right on the Beltline, right next to Ponce City Market, which, 20 years ago, no one would have envisioned this neighborhood being anything like what it is today.

But it is the most convenient to walk to, to bike to, to have an apartment near. So it may be trading the traditional to the environment where people want to live. In New York, it might be instead of living in Midtown, are we opening something in Brooklyn?

Making the return matter

Bill Schaninger: The office or the idea of the office is back in the mix as part of the norm. I’m trying to get my head around how do we re-normalize, without a mandate, and just create some draw, because people go, “Oh, I get to see the boss there. Oh, I get a little face time. Oh, we’re going to go out after work for drinks.” The idea that we start building some momentum and it becomes re-habitualized.

Phil Kirschner: That’s absolutely right. For me, the key is choice. There are thousands of permutations of reasons why we might or might not go in, from the weather and transit to “Who do I think is going to be there?” It’s hard, and it’s easier for us to just stay put.

In order to implement the choice architecture that we need, you have to make it not hard for us to make the right decision. You first have to identify, as you said, those moments that matter, at the organizational level, the unit level, all the way down to someone who might need some coaching or a colleague because they’re having a rough week.

Once you can identify the moments that matter, ideally through measuring outcomes—like giving people, teams, and leaders together the data to decide, like, what was a good or bad outcome for sales, engagement, training, strategy meeting innovation—to then use the technology you have at your disposal to suggest the next best action, which could be to get rid of a meeting because it’s not so great.

And then, test and learn, because then you can condition everybody back to a state where we are seeking time together, whether or not it’s in the office traditionally. But it will re-normalize our use of space to do something that is objectively good, both for the company and for our own personal success and well-being. I agree with you that the choice will gravitate toward one to three days in the office.

Lucia Rahilly: Phil, you mentioned test and learn. Is there a test-and-learn equivalent to experimenting with workplace design for leaders who want to get started but maybe can’t invest massively in a major transformation?

Phil Kirschner: The two simplest tools that are out there that most people and companies simply don’t think of as transactional—serviced, flexible, coworking, whatever you want to call it, workspace on demand—are in any larger metropolitan area now in pretty significant and growing supply.

It’s a really easy way to not spend very much money and to try something. If you’re willing to communicate to your employees, “This is a test. It’s not going to look the way we want to make it. It’s not going to necessarily be in the place we want to put it. But we have a chance to try putting two groups together or a different configuration of furniture. We can try it in a way that’s not as scary as taking the lease that might go bad for ten years.”

And on the furniture point, furniture can be rented. That was not a common practice before. But furniture as a service is also becoming more common. So if you’re willing to message that we’re going to try something out, which is a phrase—again—that would give almost any traditional facility manager a heart attack. If leaders can support them and say, “We’re willing to try, and make mistakes, and own the mistakes. We built a room like this. Nobody liked it. We’re not going to do that again.” Just that level of authenticity I think is incredibly engaging.

Data analysis process

As the data available to companies continues to grow both in amount and complexity, so too does the need for an effective and efficient process by which to harness the value of that data. The data analysis process typically moves through several iterative phases. Let’s take a closer look at each.

Identify the business question you’d like to answer. What problem is the company trying to solve? What do you need to measure, and how will you measure it? 

Collect the raw data sets you’ll need to help you answer the identified question. Data collection might come from internal sources, like a company’s client relationship management (CRM) software, or from secondary sources, like government records or social media application programming interfaces (APIs). 

Clean the data to prepare it for analysis. This often involves purging duplicate and anomalous data, reconciling inconsistencies, standardizing data structure and format, and dealing with white spaces and other syntax errors.

Analyze the data. By manipulating the data using various data analysis techniques and tools, you can begin to find trends, correlations, outliers, and variations that tell a story. During this stage, you might use data mining to discover patterns within databases or data visualization software to help transform data into an easy-to-understand graphical format.

Interpret the results of your analysis to see how well the data answered your original question. What recommendations can you make based on the data? What are the limitations to your conclusions?

Types of data analysis (with examples)

Data can be used to answer questions and support decisions in many different ways. To identify the best way to analyze your date, it can help to familiarize yourself with the four types of data analysis commonly used in the field.

In this section, we’ll take a look at each of these data analysis methods, along with an example of how each might be applied in the real world.

Descriptive analysis

Descriptive analysis tells us what happened. This type of analysis helps describe or summarize quantitative data by presenting statistics. For example, descriptive statistical analysis could show the distribution of sales across a group of employees and the average sales figure per employee. 

Descriptive analysis answers the question, “what happened?”

Diagnostic analysis

If the descriptive analysis determines the “what,” diagnostic analysis determines the “why.” Let’s say a descriptive analysis shows an unusual influx of patients in a hospital. Drilling into the data further might reveal that many of these patients shared symptoms of a particular virus. This diagnostic analysis can help you determine that an infectious agent—the “why”—led to the influx of patients.

Diagnostic analysis answers the question, “why did it happen?”

Predictive analysis

So far, we’ve looked at types of analysis that examine and draw conclusions about the past. Predictive analytics uses data to form projections about the future. Using predictive analysis, you might notice that a given product has had its best sales during the months of September and October each year, leading you to predict a similar high point during the upcoming year.

Predictive analysis answers the question, “what might happen in the future?”

Prescriptive analysis

Prescriptive analysis takes all the insights gathered from the first three types of analysis and uses them to form recommendations for how a company should act. Using our previous example, this type of analysis might suggest a market plan to build on the success of the high sales months and harness new growth opportunities in the slower months. 

Prescriptive analysis answers the question, “what should we do about it?”

This last type is where the concept of data-driven decision-making comes into play.

What is data-driven decision-making (DDDM)?

Data-driven decision-making, sometimes abbreviated to DDDM), can be defined as the process of making strategic business decisions based on facts, data, and metrics instead of intuition, emotion, or observation.

This might sound obvious, but in practice, not all organizations are as data-driven as they could be. According to global management consulting firm McKinsey Global Institute, data-driven companies are better at acquiring new customers, maintaining customer loyalty, and achieving above-average profitability [ 2 ].

There are generally four categories of college degrees: associate degree, bachelor’s degree, graduate degree, and doctorate or professional degree. Each category comes with its own particular subcategories, and there are some subtle differences between a doctorate and a professional degree.

Guide to College Degrees, Professional Studies & Certifications

Associate degree.

An associate degree is a two-year degree typically offered at community colleges, technical colleges, and career colleges. However, some four-year universities offer them as well. Examples of some associate degrees include Associate of Arts (AA) and Associate of Science (AS).

AS degrees are generally more narrowly focused and prepare students for science and math-related careers. AA degrees are broader and focus on fields outside of math and science such as liberal arts, business administration, criminal justice, and culinary arts.

Some students who earn an associate degree transfer to a four-year program to earn a bachelor’s degree. Others complete associate degrees and then go straight to work.

Bachelor's or Baccalaureate Degree

Bachelor’s degrees require students to complete four- or five-year programs in a specific academic discipline. The two most common types of bachelor’s degrees are bachelor of arts (BA) and bachelor of science (BS). Other types of bachelor’s degrees include the bachelor of fine arts (BFA), and bachelor of architecture (BArch).

Because bachelor’s degrees train students to enter a specific field, many professional careers require them. Earning a bachelor’s degree can open the door to many job opportunities and increase your potential income.

Some institutions offer a liberal arts and career combination program, also called a 3-2 program. This is a type of dual degree in which a student completes three years of liberal arts study followed by two years of professional or technical study. In the end, students earn two bachelor’s degrees, usually a BA and a BS.

An example of this is Columbia University’s 3-2 Combined Plan program in which students can earn a BA and a BS in five years.

Some colleges also let you earn a teacher certification by combining bachelor's degree study with state certification requirements. State requirements vary, but these programs usually feature professional education courses, including student teaching.

Graduate Degree

Graduate degrees are advanced degrees that some students pursue after earning a bachelor’s degree. The two most common are master of arts (MA) and master of science (MS). Other examples include master of fine arts (MFA) and master of business administration (MBA). A graduate degree is like an extension of a bachelor’s degree whereby a student further enriches their knowledge of their field and narrows their f ocus of study .

Graduate degrees usually take around two years to attain, but this can vary based on the degree. Many institutions allow students to enroll in a graduate program in a field unrelated to their bachelor’s degree. This may require some extra credit hours, though.

Professional Degree

Students earn professional degrees to become licensed to work in professions like medicine or law. The M.D. degree is an example. Professional programs generally require a college degree before you start them and then at least three years of study to complete.

Doctoral Degree and Professional Degree

The doctorate and professional degrees are the highest levels of education one can attain. They signify mastery of a subject and often come with the coveted title “doctor.” Although the two are similar, there are some important differences.

A doctorate or doctoral degree is a research-oriented degree focused on scholarly development. The most common doctorate is the Doctor of Philosophy (PhD). Despite the name, a PhD covers many disciplines, not just philosophy.

A professional degree is an application-oriented degree, meaning it prepares students for a specific working position. There are many types of professional degrees. Some examples are: doctor of medicine (MD), doctor of pharmacy (PharmD), and doctor of medicine in dentistry (DMD) in the field of medicine, and juris doctor (JD) and doctor of juridical science (SJD) in the field of law.

A graduate degree does not need to precede a doctorate or professional degree. Often, students will go straight into a doctorate or professional program following their bachelor’s, however some programs will require a master’s degree to gain entry. Completion can take anywhere from four to eight years, depending on the field of study.

Many doctoral students work either full-time or part-time while they study in the program. This, along with the field they are studying, will significantly affect the time it takes to complete their degree.

Joint Degrees

Some students may choose to pursue a joint degree, also known as a dual degree, which means they simultaneously study for a bachelor’s degree and a graduate degree. Joint degrees can be pursued in the same college or can be split between two different colleges. For example, Berklee College of Music and Harvard University offer a dual bachelor’s/master’s program in which a student receives a bachelor of arts (BA) at Harvard and a master of music (MM) or master of arts (MA) at Berklee.

Depending on the program, it may be possible to study at the same time for a master's degree and a doctorate. For example, the University of Southern California offers a program leading to doctor of pharmacy and master of public health degrees.

There are four types of degrees. In order of level of education, they rank as associate degree, bachelor’s degree, master’s or graduate degrees, and doctorate or professional degrees.

A business plan outline is similar to most business plan templates . It lists the common sections that all business plans should include.

A traditional business plan typically includes an executive summary, an overview of your products and services, thorough market research, a competitive analysis, a marketing and sales strategy, operational and company details, financial projections, and an appendix. 

  • Why is a business plan outline important?

Starting with a business plan outline helps ensure that you’re including all of the necessary information for a complete business plan. 

But, depending on what you intend to do with your plan, you may not need all of this information right away. If you’re going to speak with investors or pursue funding, then yes, you’ll need to include everything from this outline.

No matter the type of business plan you create, these are the ten basic sections you should include. Be sure to download your free business plan template to start drafting your own plan as you work through this outline.

1. Executive summary

While it may appear first, it’s best to write your executive summary last. It’s a brief section that highlights the high-level points you’ve made elsewhere in your business plan.

Summarize the problem you are solving for customers, your solution, the target market, your team that’s building the business, and financial forecast highlights. Keep things as brief as possible and entice your audience to learn more about your company. 

Keep in mind, this is the first impression your plan and business will make. After looking over your executive summary, your reader is either going to throw your business plan away or keep reading. So make sure you spend the time to get it just right.

2. Products and services

Start the products and services section of your business plan by describing the problem you are solving for your customer. Next, describe how you solve that problem with your product or service. 

If you’ve already made some headway selling your solution, detail that progress here—this is called “traction”. You can also describe any intellectual property or patents that you have if that’s an important part of your business.

3. Market analysis 

You need to know your target market —the types of customers you are looking for—and how it’s changing.

Use the market analysis section of your business plan to discuss the size of your market—how many potential customers exist for your business—and if your potential customers can be segmented into different groups, such as age groups or some other demographic.

4. Competition

Describe your competition in this section. If you don’t have any direct competitors, describe what your customers currently do to solve the problem that your product fixes. 

If you have direct competition, detail what your strengths and weaknesses are in comparison, and how you’ll differentiate from what is already available. 

5. Marketing and sales

Use this business plan section to outline your marketing and sales plan —how you’ll reach your target customers and what the process will be for selling to them.

You’ll want to cover your market position, marketing activities, sales channels, and your pricing strategy. This will likely evolve over time, but it’s best to include anything that clearly details how you will sell and promote your products and services. 

6. Operations

What’s included in the operations section really depends on the type of business you are planning for. If your business has a physical location or other facilities, you’ll want to describe them here. If your business relies heavily on technology or specific equipment or tools, you should describe that technology or equipment here.

You can also use this section to describe your supply chain if that’s an important aspect of your business. 

7. Milestones and metrics

In a business, milestones are important goals that you are setting for your business. They may be important launch dates, or a timeline of when you’ll get regulatory approval—if that’s something you need for your business. Use this section of your plan to describe those milestones and the roadmap you are planning to follow.

You can also describe important metrics for your business, such as the number of sales leads you expect to get each month or the percentage of leads that will become customers.

8. Company overview and team

The company and team section of your plan is an overview of who you are.

It should describe the organization of your business, and the key members of the management team. It should also provide any historical background about your business. For example, you’ll describe when your company was founded, who the owners are, what state your company is registered in and where you do business, and when/if your company was incorporated.

Be sure to include summaries of your key team members’ backgrounds and experience—these should act like brief resumes—and describe their functions with the company. You should also include any professional gaps you intend to fill with new employees.

9. Financial plan and forecasts

Your financial plan should include a sales forecast, profit and loss, cash flow projections, and balance sheet, along with a brief description of the assumptions you’re making with your projections.

If you are raising money or taking out loans, you should highlight the money you need to launch the business. This part should also include a use of funds report—basically an overview of how the funding will be used in business operations. 

And while it’s not required, it may be wise to briefly mention your exit strategy . This doesn’t need to be overly detailed, just a general idea of how you may eventually want to exit your business. 

10. Appendix

The end of your business plan should include any additional information to back up specific elements of your plan. More detailed financial statements, resumes for your management team, patent documentation, credit histories, marketing examples, etc.

Expected balances for business assets, liabilities, and equity.

Use of funds

If you are raising money either through loans or investment, explain how funds will be used. This is typically meant to be shared with investors or lenders.

Exit strategy

A brief explanation of how you intend to eventually exit from your business. This could include selling the business, going public, transitioning the business to a family member/employee, etc.

A repository for any additional information, including charts and graphs, to support your business plan.

How do you organize your business plan?

There’s no real established order to business plans, aside from keeping the Executive Summary at the top. As long as you have all of the main business plan components, then the order should reflect your goals. 

If this is meant solely for your personal use, lay it out as a roadmap with similar sections grouped together for easy reference. If you’re pitching this to potential investors, lead with the stronger sections to emphasize the pitch. Then if you’re unsure of what order makes sense, then just stick to the outline in this article.

Should you include tables and charts in your business plan?

Every business plan should include bar charts and pie charts to illustrate the numbers. It’s a simple way for you, your team, and investors to visualize and digest complex financial information.

Cash flow is the single most important numerical analysis in a business plan, and a standard cash flow statement or table should never be missing. Most standard business plans also include a sales forecast and income statement (also called profit and loss), and a balance sheet.

How long should your business plan be?

There’s no perfect length for a business plan. A traditional business plan can be anywhere from 10 to 50 pages long depending on how much detail you include in each section. However, as we said before unless you intend to pursue funding, you likely don’t need a lengthy business plan at first.
